Borrowed from The Goal by Eliyahu Goldratt and adapted into a three-step operating loop, this is the framework Dickie Bush says guides his business, health and relationships. At any moment there is exactly one constraint limiting your output; every other piece of work is a waste of time until that constraint moves. You identify the goal and the single bottleneck blocking it, inhale only the resources needed to remove that bottleneck, then iterate by applying what you learned and checking whether the constraint has actually shifted. In a business the bottleneck always sits in one of three places — leads, conversion, or operations. In personal life it reduces to two: you do not know what to do, or you know and are not doing it. Set a goal and an honest current position
You cannot identify a bottleneck without a direction. State roughly where you want to go and confront the inconvenient truth of where you actually are.
Pro tip A rough direction is enough; perfect goal-setting is not a prerequisite.
Watch out If you cannot accept where you currently are, you will not make the improvements needed to move.

Identify the single constraint
For a business, locate it in leads, conversion of those leads, or operations to fulfil the product. For personal goals, decide whether you do not know what to do or know and are not doing it.
Pro tip Improving every non-bottleneck part of the system changes nothing about total output.
Watch out Logos, landing pages and extra social channels are almost never the bottleneck.

Ask why you are not already working on it
Most of the difficulty is not finding the bottleneck but confronting why you are avoiding it. The bottleneck may present as a belief, a missing skill, or a lack of leverage.
Pro tip Journal on this question at least once every couple of weeks.

Inhale the resources that remove it
List the possible ways to clear the constraint, pick the most efficient one, and consume only what you need — the one chapter, the one course, the one conversation.
Pro tip Read surgically for the section that helps, not the whole book.
Watch out Endless consuming becomes productive procrastination if you never move to the next step.

Iterate — apply it and re-check
Put the learning into practice and ask whether the bottleneck is actually removed. If yes, the system grows until a new constraint appears; if no, you misidentified it.

Repeat as the bottleneck moves
The constraint always changes. Put everything else on maintenance mode and apply all new effort to the current one, which is how some people appear to move far faster than others.

In the wild
Dickie weighed 280 pounds after playing college football. Goal: lose 100 pounds. First bottleneck was ignorance — he did not know how, so he inhaled the information and got eat less than you burn. Next bottleneck: he was not doing it, because he liked foods that left him hungry. So the real constraint became finding a diet that was satiating at a calorie deficit. He iterated through keto, carnivore, high carb, low carb and vegan, and lost roughly 75 pounds on ketogenic eating because steak and eggs kept him full.

Ali applied the same thinking to YouTube long before he had the language for it: scripting word for word made filming slow, so he moved to bullet points and halved the time; setting up cameras and lights took an hour, so he left the studio permanently rigged; running out of ideas became a systems problem, then a hiring problem. His instruction to the team is that he is the only permitted bottleneck.

Common mistakes
Working on nice-to-haves instead of the constraint
Building a website, perfecting a logo or starting another social channel feels like progress but leaves total output unchanged. If it is not the bottleneck to the stated goal, it is a waste of time.
Running the analysis without a goal
Bottleneck always starts with a goal. Without a direction and an honest current position there is no way to tell which constraint is binding, so the loop degenerates into general self-improvement.
Inhaling forever and never iterating
Reading the whole book, buying the next course and consuming more information is procrastination disguised as productivity once you already know enough to act.
