Four Layers of Specificity to $1M a Year

Dickie Bush's structural model for a first million-dollar year, credited partly to Alex Hormozi and general internet marketing: pick one specific platform, one specific person, one specific problem, and one specific way of solving it — and change none of them until you hit the number. Marketing on a single channel concentrates all your attention on getting good at that channel. Choosing the problem before the person keeps the offer grounded in something people will exchange money for. The whole business then compresses into one sentence: we help [person] solve [problem] by [way], marketed on [platform]. Once the sentence exists, bottleneck thinking has something to operate on, because whichever layer is vague is the constraint. He also recommends reverse-engineering the revenue arithmetic into units per day so the path stops being abstract.

How to run it

  1. 1

Pick one platform and only one

Facebook ads, Instagram ads, organic Twitter, LinkedIn, threads or YouTube — choose the one whose native format you actually enjoy producing, and market there exclusively until you reach a million a year.

Pro tip If you like writing pick Twitter; if you like making videos pick YouTube.

Watch out The urge to be everywhere splits attention and stops you getting genuinely good at any one channel.

  2. 2

    Pick the specific problem

Identify a problem people will exchange money to remove. Ship 30's problem was that beginner writers did not know how to get started.

Pro tip Choose the problem before the person — it makes the audience definition obvious.

  3. 3

    Pick the specific person

Define the customer narrowly enough that they can say with certainty this is for me or this is not for me. Ship 30's person was beginner writers who wanted to start writing on the internet.

Pro tip For high-ticket services, niche down until it feels absurdly narrow — you only need a handful of clients.

  4. 4

    Pick the specific way

Name the mechanism that solves the problem. Ship 30's way was writing every day for 30 days. The way is what makes the offer concrete and repeatable.

  5. 5

    Write the one-sentence offer

Assemble the four layers into a single statement — ship 30 helps beginner writers start writing on the internet by writing every day for 30 days, marketed on Twitter. If the sentence is vague, the business is vague.

  6. 6

    Reverse-engineer the arithmetic

Convert the revenue target into units. A million a month from a $5,000 product is 200 sales, roughly six a day, which implies a knowable number of landing page visits and email reads. Start with a smaller monthly target and run the same maths.

Pro tip Do not start at a million a month; start at a thousand or ten thousand and scale the model.

Watch out If fulfilment labour makes the target impossible, the answer is a more scalable or higher-value product, not more hours.

  7. 7

Apply bottleneck thinking to the weakest layer

Whichever of the four you cannot state precisely is the current constraint. Do not know the person? Launch and see who succeeds, then narrow to them. Do not know the platform? Pick one and run the experiment.

In the wild

ship 30 for 30's full sentence

Ship 30 for 30 helped beginner writers, who did not know how to start writing on the internet, by having them write every day for 30 days, and it was marketed on Twitter and nowhere else. That single combination held for the whole of 2021 and carried the business past a million dollars, with no second channel added until after the number was hit.

Over a million dollars in a year from one platform, one person, one problem, one way.

Part-Time YouTuber Academy mapped onto the model

Ali's course fits the same four layers: the person is aspiring YouTubers, the problem is not having a channel, the way is making six videos across a six-week cohort, and the initial platform was Twitter rather than YouTube because he did not want to use his main channel to sell. Only after the product worked did distribution expand to YouTube, Instagram and LinkedIn.

A single-channel launch that later earned the right to multi-channel distribution.

Common mistakes

Marketing everywhere before the first million

Spreading across platforms prevents you from getting good enough at any one of them to reliably reach the audience. One channel until the number is hit is the whole point of the constraint.

Defining the person before the problem

Starting with an audience label produces offers nobody pays for. The problem is what money is exchanged for; the person follows from it.

Copying what people at $10M a year do today

Studying the current calendar of an established entrepreneur teaches you nothing about level zero. What got them there looks completely different from what they do now.
